Objective:
As part of my initiative to drive growth for Tire Panda, I identified a significant opportunity to expand from our traditional B2B model into the Direct-to-Consumer (DTC) market. Recognizing that consumers were seeking more affordable used tire options, I proposed the strategy to tap into the untapped DTC segment. My goal was to create a new revenue stream by selling used tires directly to consumers, offering them significant savings while also partnering with local tire shops to provide installation services. I led the development of this idea from concept to execution, utilizing market research, competitive analysis, and a pilot testing strategy to ensure the model’s success.

Market Research & Competitive Analysis:
I conducted in-depth research to understand consumer demand and identify an optimal location for launching the DTC channel. Based on data from local traffic patterns and the number of auto shops, I determined that East Colonial Drive in East Orlando would be a prime area for the launch. Competitive analysis helped me understand market gaps, particularly in the affordability of tire pricing compared to traditional tire shops.
Pilot Testing & Product Listings:
I developed and listed a small inventory of tires on Facebook Marketplace, OfferUp, eBay, and Craigslist to gauge consumer interest. I tracked customer engagement metrics—views, inquiries, and conversions—to determine product-market fit. This pilot phase was critical in validating the demand for affordable tires sold directly to consumers, which I tracked meticulously to refine the offering.
Partnership Development & Vendor Selection:
To ensure seamless customer experience, I partnered with local tire shops that could provide installation services. I specifically chose shops that met high standards for customer service and aligned with Tire Panda’s values. These partnerships were critical since we lacked the infrastructure to install tires ourselves. I conducted interviews and vetting to ensure each partner was reliable and capable of meeting the customer service expectations.
Sales Strategy & Pricing Model:
I designed a pricing strategy that offered tires at 50-60% less than market prices, positioning Tire Panda as a highly competitive alternative to retail tire stores. The model focused on delivering value by combining affordable pricing with convenient installation services. Customers could purchase tires from Tire Panda and take them to one of our partner shops for installation, making the entire process both cost-effective and convenient.
Execution & Scaling:
After validating the pilot, I scaled operations by increasing inventory and expanding product listings. I also optimized the ordering and delivery processes to ensure quick fulfillment. As the project gained traction, I increased engagement with partner tire shops, driving foot traffic and fostering long-term relationships with these businesses.
